Fair question, and reassurance is not an answer, so here is the working rule instead. You see every finding before anyone at your fund does. Not a summary of the findings, the findings. It is your roadmap. You decide what to share and when.
The rest of the answer is in how the work runs. It starts from what you and your team have already built, not from a verdict on it. The sessions are working sessions, with you and whoever you choose to bring. And where AI would not earn its keep in your business yet, it says so, so you are not spending on it to please anyone.
Nobody pays for the roadmap. It is free, for you and for your fund, because it is how we choose the companies we build with long-term. Nothing lands on your numbers at this stage, and taking the three hours is your call.
Built with your team, not around it.
Two phases, one rule. First the roadmap is drawn up with your team in working sessions. Then, if you want help building, the execution runs the same way.

The weeks in between run on our side, not your team’s. Anything we need from your systems goes to whoever you name, when it suits their week. The roadmap is sequenced so the first win lands inside a quarter and your team can run it. And if this quarter is the wrong quarter, later is a fine answer.

The first win is sized to land in your board deck inside a quarter, presented by you, with your team’s names in it. After it, a sequence your board can follow quarter by quarter, aimed at the equity story you get credit for when the company is sold.
The nos matter in that room too. A plan that says not yet in places is a plan your board can believe everywhere else.
If the roadmap points to work worth doing.
Help is there at whatever level your team actually wants, from a defined project to senior hands-on support. The people who show up are senior operators, engaged per project, working at your request. They work with your team, and your team keeps the capability, and the credit.
If you would rather run it with your own people, the roadmap is written so you can. If you do want help, costs and who carries them are put in front of you plainly before you commit to anything. Nothing obligates you or your sponsor to take any of it further.
